Shopify Migration Case Study

From Shopify Constraints to Custom Freedom

A UK pet nutrition brand needed more than a new platform — they needed a store that could actually do what their products required. Alphamax delivered a bespoke WooCommerce build with native product complexity, measurably faster performance, and a revenue-optimised shopping experience.

When the Platform Becomes the Problem

This client had outgrown what Shopify’s closed architecture could offer. Their product range required complex variant logic, weight formats, subscription options, and bundled feeding plans; functionality Shopify handled through a stack of expensive monthly apps, each one adding cost and reducing site speed.

Performance was a visible problem. The Shopify theme was loading slowly on mobile, where the majority of the client’s traffic arrived. Cart abandonment was rising, but the template structure prevented meaningful changes to the product page and checkout layout without a complete theme rebuild, which Shopify’s system would not allow.

They did not want to just migrate. They wanted a store that was built around their business logic, not retrofitted to a generic platform.

The Build

Bespoke, Not Off-the-Shelf

The scope went beyond a migration. The new WooCommerce build was designed from the product page outward — starting with what the client’s customers needed to see and do, and building the technical architecture to support it.

Platform Cost & Functionality Audit

Full audit of the Shopify app stack, theme performance, and product data structure. We identified which app functions could be replaced natively and which needed bespoke development. Calculated exact annual platform cost to establish the migration business case.

WooCommerce Architecture Design

Built on a private staging server. Product templates were rebuilt for the nutrition category — featuring weight-format toggles, subscription frequency options, and feeding calculator functionality, all without a single app subscription. The checkout was rebuilt to reduce friction at the key drop-off points identified in the audit.

Full Data Migration + SEO Preservation

Every product, subscription record, customer profile, and order was migrated to the new database. URL structure was preserved with a full 301 redirect map implemented before go-live. Metadata, schema markup, and canonical tags were built into the new architecture from day one.

Zero Downtime Domain Switch

Final QA on checkout, mobile performance, and data integrity. Domain pointed to new server with the existing Shopify site remaining live until DNS propagation confirmed. No orders were lost. The client's customers experienced no disruption.

What Was Built Natively

All of them

Every Shopify app function was replaced by native WooCommerce functionality. Zero recurring app costs from go-live.

We had features on Shopify that cost us over £600 a year in apps. On WooCommerce, the same functionality is just built in. The store now does what we need it to do, and it is noticeably faster, our mobile customers feel it immediately.

Why It Worked

Three Decisions That Drove the Outcome

  • Performance-First Build

Every template was built with mobile load time as a primary constraint. Images lazy-loaded, scripts deferred, and checkout stripped of unnecessary third-party calls. The 40% speed improvement was designed in, not an afterthought.

  • Native Over App

Where Shopify required an app, WooCommerce required code. We replaced every subscription with native functionality, eliminating the recurring cost and the performance overhead of loading external app scripts on every page.

  • SEO Built Into the Architecture

URL structure preserved. Metadata migrated. Schema markup implemented at product, category, and site level. The migration was scoped and executed as an SEO project, not retrofitted after the build was done.

Frequently Asked Questions

Common Migration Concerns, Answered

Yes. WooCommerce gives you direct access to the technical layer, which means product complexity — multi-variant configurations, subscription models, bundle builders, can be built natively without paying for app access to each feature. Shopify's closed system routes everything through third-party apps, each adding cost and performance overhead. See our eCommerce web design service for how we approach complex builds.

They hold if the migration is executed as an SEO project. We audit every URL before we start, build a full 301 redirect map, migrate all metadata, and implement structured data in the new build before go-live. The speed improvements from the bespoke WooCommerce build also contribute to post-migration organic performance. Learn more on our Shopify migration page.

It means the technical decisions are made with the conversion funnel in mind: product page layouts optimised for purchase, trust signals placed where buyer hesitation typically occurs, a checkout flow stripped of friction, and fast mobile performance throughout. It is not a visual redesign — it is a structured build decision at every layer of the store.

Every customer profile, subscription record, and historical order is transferred to the new WooCommerce database with full integrity. The migration runs on a private staging server and is verified before go-live. Your Shopify store continues to take orders until the domain switch is complete.

Migrations without bespoke build work typically complete in 7–14 days. When a full bespoke build is included — as in this case — the timeline extends to reflect the design and development scope. We provide a firm project timeline after the initial audit. Most clients are live within three to four weeks of the audit sign-off.
